The Trust Triangle

Whether people trust you rests on three legs — authenticity, logic, empathy. Find the one that wobbles under pressure

Frances Frei describes trust as a triangle: authenticity (do they experience the real you?), logic (do they trust your judgment and competence?) and empathy (do they believe you care about them?). When all three legs hold, trust holds. When one wobbles, trust starts to leak.

Most of us, she says, wobble on one leg under pressure, and usually the same one every time. Empathy is the most common, and the cause is usually distraction. Logic problems are more often about how we explain than how we think. Authenticity is the hardest to spot and the slowest to rebuild.

So the first step in rebuilding trust isn't to improve everything. It's to find the leg you wobble on most, and work on that one.

This page has two things:

  • An assessment: think of one specific relationship, respond to twelve statements, and see your trust triangle: which leg is weakest, and one small thing to try this week.
  • A skill: an AI trust coach. Like "Customer Analysis, the Frei Way," it asks for your own judgment first and then probes. Use it to diagnose a relationship, prepare a conversation to rebuild trust, or debrief a trust breakdown.

How to use the skill

  1. Download the zip and unpack the trust-triangle folder.
  2. Put it in your skills folder: .claude/skills/ for Claude Code, .cursor/skills/ for Cursor, or upload the zip on the Skills page of the Claude app's settings.
  3. Tell the AI "help me look at the trust in this relationship" or "help me prepare for a hard conversation." It answers in whatever language you use.

The framework comes from Frances Frei and Anne Morriss: the TED talk "How to build (and rebuild) trust" (2018), the HBR article "Begin with Trust" (2020) and the book Unleashed (2020). The statements, readings and practices here were written for this site. This is not their assessment, and it is not affiliated with the authors.

你的方法来自 Frances Frei 与 Anne Morriss 公开讲过的信任三角:TED 演讲《How to build (and rebuild) trust》(2018)、HBR 文章《Begin with Trust》(2020),以及她们的书《Unleashed》(2020)。

详细框架见 references/framework.md,问题库见 references/question_bank.md,练习见 references/practices.md。

从 references/practices.md 里只选一个,最好能在接下来一周、在同一段关系里做三次以上。
